AI Made Judgment the Only Scarce Thing Left

A decade ago, running four businesses at once would have needed four teams. I run mine with a small one β€” and increasingly, with AI doing the work that used to require the other three.

Let me be precise about what that actually means, because β€œAI runs my business” is mostly nonsense sold by people who don't run one.

Here's what AI genuinely gives a lean operator: it collapses the distance between a decision and the work around it. The research memo that took an analyst two days. The first draft of a policy, a proposal, a product description. The cleanup of a messy spreadsheet. The five ways to phrase a difficult email. Ten years ago each of those was a hire or a delay. Now they're a prompt and a review. For someone running a credit platform, a D2C brand, a clinic and a consulting practice, that leverage isn't a nice-to-have β€” it's the only reason the math works.

But leverage cuts both ways, so here's the discipline I hold:

Automate the production, never the judgment. AI can draft the credit memo; it cannot decide whether to lend. It can write the marketing copy; it cannot choose what the brand stands for. The moment you let it make the call instead of doing the legwork for the call, you've outsourced the one thing that was actually yours.

Never automate the relationship. A supplier, a patient, an anxious customer β€” those are trust, and trust doesn't scale through a bot. AI can help me prepare for the conversation. It cannot have it for me.

Guard the quality bar personally. AI is an amplifier. Point it at high standards and it makes you faster. Point it at low ones and it makes you mediocre at scale, quietly, in volume. The output is only as good as the taste of the person reviewing it β€” and reviewing is not optional.

The real skill now isn't prompting. It's knowing exactly what to hand off and what to keep β€” being a sharp editor and director of the work, not just a producer of it. AI didn't make judgment less valuable. It made judgment the only scarce thing left.

If you're using AI to run lean β€” what's the one task it changed most, and the one you'll never let it touch?
