From Offshore Team to Capability Center

India now hosts over 1,800 Global Capability Centers. By 2030 it could approach 2,400.

Everyone's celebrating the number. Far fewer are talking about the thing that actually determines whether a GCC succeeds — and it isn't cost.

I built India-based teams serving Fortune 500 clients long before “GCC” was the headline it is today. We ran a “Follow the Sun” model — work moving across time zones so a client's problem was being solved while their own office slept. The teams we built retained 85%+ of those clients.

What I learned in that decade is the part the cost-arbitrage story leaves out:

1. The first wave was cost. The winning wave is ownership. Centres set up purely to be cheaper plateau fast. The ones that endure stop being a back office and start owning outcomes — products, P&Ls, decisions. The talent here is more than capable of it; the operating model often isn't built to allow it.

2. Retention is an offshore problem before it's an onshore one. Clients don't churn because the work is in India. They churn when the India team is treated as hands, not heads — executing tickets with no context on why. Give a team the customer's actual problem, and distance stops mattering.

3. “Follow the Sun” only works if trust follows the sun too. A 12-hour handoff is a liability if each side guards information, and a superpower if they don't. The hard part was never the time zones. It was building teams the client trusted enough to hand the keys to overnight.

The GCC wave is real, and India has genuinely earned it. But the next decade won't be won on headcount or rate cards. It'll be won by the centres that convert proximity-to-cost into ownership-of-outcome — and by leaders who build teams clients trust with the hard decisions, not just the cheap hours.

The label changed from “offshore team” to “capability center.” The real question is whether the operating model changed with it.
