Discounting Is the Most Expensive Marketing You'll Ever Run

Discounting is the most expensive marketing you'll ever run. Most founders reach for it precisely because it feels free.

Here's the math nobody does before hitting โ€œ20% off.โ€ On a product with a 50% gross margin, a 20% discount means you now need roughly 67% more sales just to make the same gross profit you did before. Not more revenue โ€” the same profit. You've handed away a third of your margin and signed up for a volume miracle to break even.

And that's the optimistic version, because the real cost isn't on the spreadsheet.

I built a premium brand in a crowded, price-sensitive category. The pressure to discount was constant โ€” everyone around us was racing to the bottom. We didn't, and here's what that taught me:

1. A discount trains your customer to wait. Run enough sales and you teach people that your real price is the sale price. Full price starts to feel like a penalty for not paying attention. You don't win a customer; you rent one until the next markdown.

2. Price is a signal, not just a number. In a category full of vague claims, a confident price tells the customer you believe in the product. Cut it reflexively and you're quietly agreeing with the doubt you were trying to overcome.

3. The customers you buy with discounts are the ones you can't keep. Discount-hunters are loyal to the discount, not to you. Chase them and you fill your base with your least profitable, least durable customers โ€” then wonder why retention is weak.

None of this means never discount. A deliberate promotion with a clear purpose is a tool. But reflexive discounting to close a slow month is borrowing tomorrow's margin to paper over today's demand problem โ€” and the interest rate is brutal.

Compete on the value you deliver, and you get to keep your margin and the customers worth having.
